Yet, as we rush to adopt AI agents across our offices, we are quietly throwing those hard-won lessons away. We are trading the modern ideal of total certainty for a 1950s-style "Inspection Department." Instead of creating workflows that work perfectly every time, we are creating a world where humans sit at the end of a digital conveyor belt, hoping the machine didn't make a mistake.

Why is it so easy to be lured in by the promise of AI agents? The answer lies in how our brains are wired. We naturally prefer the path of least resistance.
Most of our daily mental activity is "fast and intuitive." This mode of thinking is excellent for recognizing faces or driving a car on a quiet road, but it is notoriously bad at complex logic and long-term planning. It seeks "good enough" answers quickly. AI agents mimic this fast, intuitive style perfectly. They produce results that look right at a glance, satisfying our immediate urge for a quick win.
Designing a robust, automated process, however, requires "slow and logical" thinking. It requires us to sit down, map out every step, and account for every variable. Because this is hard work, we are easily seduced by an AI agent that promises to handle the complexity for us. We mistake the agent's "fast" output for "smart" output. In doing so, we trade a reliable, logical system for a probabilistic one that is prone to the same types of biases and "gut feeling" errors that humans make.
In the world of efficient management, a Poka-Yoke is a mechanism that makes it physically impossible to make a mistake. Think of a microwave that won't start if the door is open, or a file upload field that only accepts PDFs. These are the "guardrails" of a modern business.
When we build no-code automation in Google Workspace—using tools like Zenphi—we create digital Poka-Yokes. If a travel request is under £500, it goes to the manager. If it is over, it goes to the VP. The rule is absolute. The process is "deterministic," meaning a specific input always leads to the same output. You don't need to check if the logic worked; the logic is the process.
AI agents kill the Poka-Yoke. An AI agent operates on probability, not rules. Because its logic is a "black box," you cannot guarantee the "How." You give it an objective, and it often takes a "fast and intuitive" path to get there. Sometimes that path is brilliant. Sometimes it is a shortcut that violates your compliance rules or misinterprets a client's tone entirely.
By giving agents "freedom," we lose the ability to make a process impossible to fail. We are back in the 1950s, hoping the worker on the line followed the manual, but having no way to prove it until the finished product rolls off the belt with a glaring defect.
In Lean terminology, Muda refers to waste—any activity that consumes resources but creates no value for the end customer. AI was promised as the ultimate "Muda-killer," but in many companies, it is simply creating new, invisible piles of waste that clog up the workday.
The Waste of Correction
If an AI agent drafts 10 client emails and a human manager has to read all 10 to ensure the AI didn't promise a 90% discount or get the client's name wrong, that is pure waste. You are paying for the automation, and then you are paying for the human to do the work of a supervisor.
In a traditional automated workflow, you trust the output because the deep, logical work was done during the design phase. With AI, you are forced to use your valuable mental energy to audit an automated system that is prone to "hallucinations." You haven't saved time; you've just shifted it from "doing" to "correcting."
Over-processing
We are seeing teams run "multi-agent consensus" models—where three separate AI agents check each other's work—just to reach the level of reliability that a simple, no-code script would provide for free. This is the definition of over-processing. It is expensive, slow, and hides the fact that the underlying process is fundamentally broken.
Human cooperation thrives when we all believe in a shared "story" or set of rules. This is how 3,000 people in a company can work toward the same goal. In a business, your Standard Operating Procedure (SOP) is that story. It tells everyone exactly how we work together to win.
